How many billable bench hours can I actually get out of a week running my own studio?

Consultations, sourcing, CAD revisions and shipping all eat the day. A structured way to find your real billable ratio and set a shop rate that covers the hours nobody pays for.

If you work a forty hour week alone in your own studio, you should expect somewhere between eighteen and twenty five of those hours to be billable bench time. Not because of any industry figure, but because of what the other hours are: consultations, sourcing, CAD revisions, packing, shipping, invoicing, answering the client who wants to see a photo of the wax.

That ratio is the single most important number in your pricing, and almost nobody measures it. If you quote at a shop rate that assumes forty billable hours and you actually get twenty two, you have priced your labor at roughly half of what you need, and no amount of raising your material markup will fix it.

This piece is about finding your own ratio from your own week, then building a shop rate that covers the whole business rather than only the hours your hands are on metal.

Separating bench time from studio time in your own week

Bench time is time a client is paying for: sawing, forming, soldering, setting, finishing, CAD modeling for a job that has a deposit against it. Studio time is everything else you do to keep the doors open.

Track it for three weeks. Not a time tracking app with fourteen categories, just two columns on a legal pad by the bench and a job number in the left one. Every time you sit down, write the time and the job. Every time you get up, write the time.

Three weeks is enough to catch a normal week, a heavy week and a week with something unexpected in it. One week will lie to you.

What the log usually shows

Two things surprise most people who do this. The first is how much of the day disappears into blocks of eleven and fourteen minutes that never reach a job number. The second is that the biggest single unbilled category is usually client communication on jobs that are already sold.

The unbilled tasks every commission carries

A typical custom engagement ring commission carries this load outside the bench, before you have touched metal:

  • Initial consultation, in person or video, plus the follow up email: 1.5 to 2.5 hours
  • Sketching or CAD concepts before a deposit exists: 1 to 4 hours
  • Stone sourcing, calls to dealers, memo paperwork, receiving and returning stones on approval: 1 to 3 hours
  • Quoting and revising the quote: 0.5 to 1 hour
  • Progress photos and update messages through the build: 0.5 to 1.5 hours
  • Final packaging, insurance, shipping or handoff appointment: 0.5 to 1 hour

Call it five to twelve hours per commission that no client line item covers. On a job with fourteen bench hours, that is not a rounding error. It is roughly half again the job.

You have two choices. Bill some of it explicitly, which is what a design fee and a sourcing fee do, or bury it in the shop rate. Most independent studios do a bit of both, and the mistake is doing neither.

Calculating a shop rate from overhead, not from competitors

Your neighbor's hourly rate tells you nothing about your rent, your insurance, your tool replacement or the income you need to live on. Build the number from your own costs.

Here is the calculation with assumed figures. These are assumptions for illustration. Substitute yours.

Now the hours. Assume you work 48 weeks after vacation and holidays, 40 hours a week, and your log says 22 of those hours are billable. That is 48 times 22, or 1,056 billable hours a year.

$112,000 divided by 1,056 equals about $106 per hour.

Run it again at 30 billable hours a week and you get 1,440 hours and a rate near $78. Run it at 16 and you get 768 hours and a rate near $146. The rate is driven almost entirely by the ratio, which is why measuring it is not optional.

Note what this rate does not include: metal, stones, casting, plating, outside setting, findings. Those are materials and outside services, quoted separately with their own markup.

Bench hour estimates by job type and how to build yours

Estimates are personal. Your soldering is faster than mine, your finishing may be slower. Start from a rough frame and correct it with your own completed jobs.

Build your version by writing your estimate down at quote time, then writing the actual next to it at delivery. Twelve jobs in, you will have a table worth more than any published guide.

Tracking actual versus quoted hours on finished jobs

The discipline is simple: quote hours, log hours, compare. Keep a running list with four columns: job number, job type, quoted hours, actual hours.

Look at the variance percentage rather than the raw gap. A job quoted at 4 that took 6 is 50 percent over. A job quoted at 14 that took 16 is 14 percent over. The first one is the problem, even though the second one cost you more hours.

Sort by job type and the pattern shows itself quickly. Most studios find one or two categories where they are consistently optimistic, and they are usually the categories the owner enjoys least.

Adjusting the rate when your estimates keep running long

There are two levers and they do different work. Raising the shop rate covers a general shortfall across everything. Correcting the hour estimate for a specific job type fixes a specific blind spot.

A decision rule that works:

  1. If your average variance across all job types is under 10 percent, leave the estimates alone and check whether your billable ratio assumption is right.
  2. If one job type runs over 25 percent consistently across five or more jobs, raise the hour estimate for that type. Do not raise the rate.
  3. If everything runs over by a similar margin, your billable ratio is wrong. Recount it and rebuild the rate.
  4. If your hours are accurate but the year still does not work financially, the rate is too low. Raise it on new quotes only, never retroactively.

Where outsourced casting, setting and finishing change the math

Sending work out does not remove hours, it converts them. An outside caster removes maybe three bench hours and adds forty minutes of file preparation, packing, tracking and receiving inspection. It also adds calendar days, which affects your schedule but not your rate.

The important accounting point is that an outside service is a cost, not labor. Mark it up like a material, because you carry the risk, the coordination and the remake if it comes back wrong. A markup in the range of 20 to 40 percent on trade services is common practice and covers exactly that exposure.

One trap: outsourcing frees bench hours only if you fill them with billable work. If you send casting out and then spend those hours on email, your billable ratio has not moved and your cost per finished piece has gone up.

Putting the number to work

Log three weeks. Divide your true annual cost by your real billable hours. Quote every job with an explicit hour estimate and record the actual. That is the whole method, and it will change your pricing more than any other single thing you do this year.
